All managers must deal with employees who don’t meet standards or objectives. Certainly, it’s best to deal with budding problems as soon as possible through coaching, but should the problem continue, a counseling session with the employee may be needed. Counseling is a five-step process.

Alert employees about problems in their work.

Make them understand that poor performance cannot be tolerated.

Develop an action plan to turn around poor performance.

Document the discussion to ensure—and to prove—that you made a reasonable effort to help the employee perform well.

Should no effort to improve performance seem likely, take steps to rid your organization of the individual.
